Greetings again for the coming XMas and New Year 2013! (only a few more days left…)

As all of us review our end of the year business performance as well as our own personal performance for 2012 we will come to reality as to the facts and datas of it all!Did we met our original targets or even our revised targets in consideration of the many world’s unexpected events or natural disasters as we never thought would happen when we did our 2012 Business Plan!

As they say it is not that easy to generate new sales as the market conditions and world global economy is really on an upheavel like EU Debt Crisis,Middle East Political Instability,China and India economic adjustments as to meet their ongoing “good run” as well as natural disasters that are happening everywhere.Maybe ASEAN performance looks encouraging with countries like Philippines and Indonesia moving Up and Up!

As for us at the company levels we may need to understand where our money really being spend on and are they giving us the profits as planned?So,Ramli in brief here would like to suggest that if sales are so difficult to make why not learn to do projects internally or at your many business processes to SAVE COSTS!

You can save costs by eliminating “stupid” or careless errors in your daily work as well making sure Top Mgmt are making all the right decisions and judgements plus investments!

Errors are created because you did not do your work right the first time and need revisions (some even 3-4 times) to finally get the job done right!

Why all these happenings?Mainly its People problems.They do not understand what is actually needed to be executed and done well.So there is a kind of trial and error thing where jobs are not done perfect at one go!Knowledge is key to all of People’s problems.How do we make sure our People are well trained and competent enough to do their work right the first time?Do we have excellent onboarding programmes or OTJ training and even good supervisory guidance esspecially to new recruits?

Next,do we have excellent teamworking established in our company especially at all the workplaces?Do we have Great Workplace Leaders and know their Main Roles&Responsibilities?

Ramli would like to propose as for 2013,there must be great changes in the way we Think,Do,Measure and Discipline our daily work,weeks,months and year.This is the Action Revolution (Revolusi Aksi) Cycle which Ramli have introduced in his book in March 2006.We need to think all ways of making improvements in areas of QCDSME and by following the 7 factors in each of these 4 important Elements (Phases) we can at least do some great work and produce great results that save money,generate profits and improve the performance of our people!

Ramli is a strong promoter and doer of all things about Quality,Productivity,Cost Savings,Safety,Morale Up and Environment Protector plus a host of other focus areas.

To do all these we need projects and as Dr.Juran once taught ” a Project is a Problem due for solution”

We need to do many projects around our many business processes and do that we need TEAMS in action!

Ramli have promoted,nutured,facilitated,trained and evaluated TEAMS in action like QCC,WIT,KMK,KIK,MQT and of other names from start to end and from their results or outputs they really have shown great results from the innovations and creativity plus excellent teamwork.Only with Teams can we realistically eliminate or reduce the Company’s Cost of Poor Quality (COPQ) due to errors of all kinds!By projects we can slowly but surely reduce all these wastages and loss of money by all the Control and Improvement activities we do.We can establish our poke yoke system (fool proof) where such stupid errors will not happen again and the company can save loss of money and help the budget work rightly as planned.Studies shown that we at times can waste about 20 to 30% of our sales turnover due to COPQ factors!

So,if the Malaysian Govt have now a work force of 1,400,000 people then we can establish about 140,000 KIKs in all the Govt Ministries,Agencies,Departments etc..with about 4 to 10 members per KIK then just imagine the 140,000 projects can be done every cycle (best is 4 to 6 months period per KIK project cycle).If each KIK can help save RM1,000 per project then with 140,000 projects completed on time and in full,the Malaysian Govt can help save or record a saving of RM140,000,000 every KIK Cycle!Wonderful!

Sadly this push or drive for more KIK are not done or not forcefully made even though KIK have been introduced almost 30 years already since 1983 in Malaysia.Japan introduced QCC in 1962!

So,we need continual study and knowledge about QCC@KIK in all our Malaysian Workforce to make Malaysia relevant as a growing and developed nation of High Achievers and High Income Nation with a target per capita income of USD15,000 in 2020!Can we do that?Easily we can if we can establish this 140,000 KIKs in the Malaysian Civil Service.

So,we need PROJECTS in our workplaces and that also applies to the Private Sectors and GLCs.

We need REVOLUSI AKSI and Competent Workforce with Dynamic Leaders and Capable Managers!We need CONTINUAL IMPROVEMENT with Control and Breakthrough Projects all the time year around!

So,2013 is a great year to get all these done and make a great difference in the RESULTS  as far as your PROFITS,PEOPLE,BRAND,MARKETS AND ALL THINGS GREAT by end of 2013!

Ramli was surprised that his youngest son Zaim Bukhairi (only 16years old) have friends who Ramli just observed behaving with poor discipline,no manners,revving their motorbikes like they own the streets of Shah Alam,talking like shouting,maybe also the smoking type and maybe never pray their solat 5 times a day and what have you?Are these kind of Gen Y or teens we want for FUTURE MALAYSIA?

Who helped shape their character and behaviours what more their  attitude,skills and manners?Of course their parents are the KEY PLAYERS and also their teachers in school and elder brothers and sisters and people old enough to advice them!So,maybe these KEY PLAYERS  are not performing their roles & responsibilities well enough and if we rate them maybe they are at the rating of 2/10 ie.POOR

What to do?

Ramli is getting worried about “wiwi” whom we in the family called my youngest son!We allow him to choose his friends or buddies but now there are strong doubts this kind of friends may not seem to be good enough to help him establish a strong discipline person with good character,strong motivation for success,honest,polite,trusty and so many other good values that we want our children to possess and reflect in their personality.

Wiwi may have the strong base of loving,caring,discipline from his family BUT if he is weak in maintaining his stand of good discipline he may falter or lose all these good values and start possessing all the bad values that his friends may passed on or influenced him or worst still get “trapped” in their bad environment and find difficulty to “get out” of the gang!

So,what to do urgently and more actions needed?

Ramli in his book “REVOLUSI AKSI” have stressed the 4 Main Elements in the Revolusi Aksi Cycle that are :

  • Thinking (Pemikiran)
  • Doing (Tindakan)
  • Measurement (Pengukuran)
  • Discipline (Disiplin)

Based on the 4th Element ie.DISCIPLINE it shows the great importance that we must focus to make DISCIPLINE IMPORTANT ALL THE TIME in our cycle of living towards EXCELLENCE.

After we have done the 3 ELEMENTS well,we must ensure to establish DISCIPLINE in our processes,work,projects and environment.If you read the book,you will undertstand the 7 factors involve in the DISCIPLINE element.These 7 Factors are:

  • Rukun Iman (as in Islam)
  • Shitsuke (as in 5S Philosophy)
  • Corporate Social Responsibility (CSR)
  • Kepimpinan (Leadership aspects)
  • Kumpulan (Team aspects)
  • Komuniti (Community aspects)
  • Global aspects

Based on these wide approaches,DISCIPLINE must be establish at all these 7 areas and by instilling discipline at the highest level,we can at least ensure we can HOLD THE GAINS or INSTITUTIONALISED all our hard work of the 3 earlier elements and sustain and maintain all the good results always and keep on improving all the time.Only with a discipline approach we can sustain all these good results .

Ok,so how we relate this importance of discipline to our children?

The Family and School must become the important “vehicle” to “build” discipline in our kids to the highest level like those we see being produced at Military Schools like WESTPOINT IN USA and RMC IN MSIA  and others.

These are establishments that are well respected around the world and they continually produced graduates of great callibre and later become Captains of Industry like CEOs,Directors and Important Business and Govt Leaders.

So,maybe our schools have to make discipline a core focus area by all Pengetua and Gurubesar and with the support of the PK HEM incharge of discipline of the school plus the Prefects Board hopefully the school discipline level will become good to best and all cases of indisciplinary acts like bullying,”ponteng”,smoking in school,theft,absence from class,poor results due to laziness and so many other factors can be slowly reduced and finally eliminated.However that is not easy to do or achieve now in our SRK and SMK.

Our teachers and students now fear the “bad hats” of their school and these bad hats are ready to create a lot of mischiefs,harmful actions and “what have you” that make the teachers and fellow students life stressful,miserable and disgusting at times since like nothing or no good actions can be done?

So,like the behaviours of my WIWI friends that I observed today,we must be worried and can we take enough good effective actions to help them become more discipline and become better students and individuals when they complete school?

Now,the use of the ROTAN  or caned is almost like banned in school and any small canning action by a teacher will create great uproar by the parents involved.The parents will not allow such canning by teachers to their children even though their children have created a serious indiscipline act like stealing,bullying or smoking in school regularly.

Can we allow the teachers to rotan our kids?Can we personally hand over our own rotan to the teachers to canned our kids if they go “out of control” or we ourselves canned our kids if informed by the teachers concerned?maybe many of the parents of today refused or like “afraid” to punish their kids!We have become so “soft” and “so kind” to our kids not like the times of our own parents and grandparents before.WE MUST CHANGE OR TRANSFORM to become Great Parents of Strong Discipline to ur Kids!

So,what other actions can we take to establish DSICIPLINE to our children?

If we do not see this as a Major Threat and Danger to Malaysia,then maybe by 2020 our Gen Y & Gen X will become “USELESS MALAYSIANS” where they become more of a liability to Malaysia rather than a strong asset or bring great impact to Malaysia’s results!We need millions of Discipline Rakyat to uplift and upgrade Malaysia’s World Class Performance and if at this early age of our kids that lack all these strong fundamentals of discipline,good values,strong moral values and motivation to succeed ,we definitely will not reach our aspirations of Vision 2020 that was coined in 1981.

DISCIPLINE is and must be everyone’s responsibility and like in Ramli’s Revolusi Aksi Cycle,only with Discipline install can we ensure our work,our projects,our ASPIRATIONS are realized on time and in full.

We need more ideas and actions to make Discipline Work in Malaysia especially for our young generations like GenZ,Gen Y and Gen X and when they grow up as Leaders,Followers and Baby Boomers Gen,they become a great asset to Malaysia and eliminate all the wastages and errors that an Indiscipline Generations can create or produce.

DISCIPLINE is so IMPORTANT and we all must make it take place in the best of time and in what ever ways even if we must or need to ROTAN our children before they face the ‘REAL ROTAN” if they are sentenced to PRISON AND THE ROTAN for criminal acts or indisciplined acts!

Discipline is the key to ensure our systems are in control and assured for repeat excellent performance.Without discipline in our People or Processes we cannot continually sustain an output and outcome of great products and excellent services.To ensure our national airline like Malaysian Airlines to fly with a 100% zero accident or fatality,we need to always ensure the discipline in her people and processes are always at the best and following to all Best Operating Practices or Standards of Procedures initiated earlier.Once we have “short cuts” or non conformance either minor or major then there will be problems or accidents happening in our company with all the processes involved or concerned.

This is true also in the many hospitals of the country!If our doctors do not work to their best and with great discipline then there will be many cases of wrong diagnosis of patients medical problems,wrong or errors in giving medical prescriptions and worst still error in making surgery or medical treatments.

This is also true in schools and universities where teachers must ensure discipline is the order of the day for all students.Timely arrival or punctuality in class is a must and norm no tolerance for 1 minute delay or constant late coming!With this discipline of time management then these young students will then become very time management experts or professionals where they will come to work on time and get all their projects done on time and in full always.No more the tidak apa attitude as branded for Malaysians both locally and globally.Malaysians must now project a greater discipline approach and “brand” to all nations of the world just like what the Japanese or even Koreans have done!

Is it the older Generations like Gen X and Baby Boomers slacking in their discipline of the children and people at work?They prefer to become “so kind” and do not want to make their children “unhappy” or argue with them?If you work in the military or police then discipline is priority number one and no compromises are allowed or tolerated.Why?It is a fact when there is great discipline we get order and we get things done as planned and with great results.

How then to instill discipline in our work and at home for our kids especially all these Gen Z and Gen Y?

There are many ways of doing it but lets discuss a few of them here.Firstly we must be clear with our mission or goals.What do we want to achieve for our company or family.If we want to be the No.1 Bank in this country or ASEAN then we must always make clear to our people about this mission and what are the ways to achieve that mission.Companies like FedEx knows that their parcel must reach their destination by 10.30 am in the next morning at least and thats what they promise to their customers.Same also to Pizza Hut that promises to deliver their hot pizza within 30 mins or so to their customers locations if not Pizza Hut will give you free for your order!

Without strict discipline or work how can we deliver such service guarantees to our customers and say we are a World Class company!So,to instill discipline must we use the rod or cane to our children or students?Should we give more “carrots” to working people or manage by fear if we want to instill discipline especially at work?

Ramli thinks the cane or rod is good alternative and like in Islam,we must teach our kid at age 7 to pray or solat and by age 10 if they still refuse we must caned them!If we dont act then these kids when they grow up to ages of 12,15,17,19 or even 21 they become verindisciplined and can become a nuisance and they create more “dosa” for them as things that are to be done without failed for adult Muslims like solat are not performed and even criticised by some as not important!Maybe thats why with this poor discipline,surveys have shown only 15% of adult Muslims pray 5 times a day!What a great problem of the Ummah!

However without the application of the last of the 3Es ie.Enthusiasm especially from the Workers level then it is so difficult to achieve World Class because we need all 3 levels of commitment,cooperation and collaboration to work in any company or entity concerned!

Ramli once read from Tan Sri Konosuke Matsushita’s teachings that with enthusiasm a worker that is not smart or have higher education qualifications can still outperform others around them because their enthusiasm will become like a “magnet” that attracts all the “iron fillings” (people) around them and that moves the organization to World Class Performances also.

So,all workers must possess this Enthusiasm together with Excitement (among Middle Managers) and Excellence (among Top Management).

All these 3Es can also be possessed by all levels of Management in a company through training and practice preferably through projects based but like Ramli have emphasized earlier each strata of Management have their core competencies to achieve and with these 3Es of Revolusi Aksi at least attaining World Class Performances is no more a dream but a Road of Hope and Certainties assured.Inshallah.

Process Control vs. Innovation

I just read an article by Joshua Greenbaum in the latest issue of Intelligent Enterprise magazine. Titled “Don’t Let Process Become an Innovator’s Dilemma,” he reinforces some earlier thoughts by others.

I remember first reading about this on Tor Dahl’s site and his wonderful article on the Unfreezing of America. It seems that the more we map and refine and measure and lean-out our processes, the less innovation there is.

Here’s a short exerpt from Joshua’s article:

“It’s important to note that the companies Benner and Tushman researched had all implemented ISO 9000, Six Sigma or Total Quality Management–process improvement methodologies that, it turns out, were just as successful at creating a straitjacket for innovation as they were at making sure quality was a major company goal. In Cole’s case study, NTT was a former Deming Prize winner, the quality world’s equivalent of a Nobel or a Pulitzer. The bottom line: Even though these companies were good at process, they missed the opportunity to be innovators.”

Just like the gambler needs to “Know when to hold ’em and know whan to fold ’em,” we in the quality profession need to understand when to promote freeze and when to promote thaw.

I read the article you suggested about Unfreezing of America. Here is a quote from it.

One of the consequences of freezing is that waste is eliminated. That causes a significant gain in productivity. However, when all waste is removed, and no other change occurs, productivity improvement falls to zero. And that is why, in our opinion, Japan’s productivity growth has been negligible for the last 14 years.…The “freezing” of the U.S. coincides with the Quality Revolution, and it is not a coincidence. The rate of productivity improvement in the U. S. dropped dramatically with the start of the Quality Revolution and did not recover until 1995.

I realize you are trying to create a discussion on innovation but do you really believe what Tor Dahl is saying? We have enough statistical knowledge to know that it is not enough to correlate two unrelated events and draw causal conclusions from it. There must be some basis for tying the two together. I see nothing in the article that supports his hypothesis. Just because you are labeled as a Six Sigma company does not tell you anything about its business management processes or whether or not it is innovative.

Ignoring the fact that quality management practices may or may not be practiced correctly in any given company or industry in Japan, other economists have tied Japan’s lack of productivity to poor government and management policies.

The example given for the computer industry is interesting in that the productivity gains were in hardware not software. The poor quality and lack of efficiency of the software were actually hidden by the technology improvements of the hardware. The faster chips meant that software producers could be wasteful. To quote the author again, here is his understanding of productivity and quality:

To understand productivity, we must understand quality.
· Quality happens when we remove all variation in a product or a service; productivity happens when we introduce variation in a product or service.
· Quality freezes a process; productivity unfreezes a process.
· If we freeze first, productivity improvement will drop to zero if no change occurs; if we unfreeze first, productivity will increase, and quality will help lock in the gains.
· To improve productivity and quality, we must unfreeze first, and then freeze to lock in the gains—and then unfreeze again to avoid stagnation.

Quality never removes all variation because that is not possible. If quality means continual improvement than it also never freezes the process. Every time a process is improved, a change in the process occurs that by its nature increases variation compared to the past. It does not have to come from innovation but it could. The author takes quality to mean that its only purpose is to institutionalize a process change so that it can be repeated. That is a very narrow view of quality. It does not appear to me that Tor Dahl has a very good understanding of statistics, variation and quality principles.

In my opinion, (and I think Juran and Deming thought the same)innovation is a separate activity from quality. Quality does not prevent innovation but does benefit from it if it it increases customer satisfaction or provides new products and services that meet or exceed the customer requirements. I still think that this discussion on innovation would progress better if there was a more common understanding of what is meant by innovation.

I entirely agree with Bill. It does not appear to me that Tor Dahl knows what NTT and Deming Prize are. NTT learned quality from AT&T around 1948 and Ishikawa learned it from NTT after that. Old time NTT was Ishikawa’s teacher. So NTT had no difficulty in getting Deming Prize. By the way, Deming prize winner is not always good in quality management and productivity. I know it because I taught NTT people quality assurance and management at my courses. Also I helped a couple of big companies boasting of Deming Prize get certified to ISO 9001. Their smartness level was no different from that of small companies of only 10 employees in country town. Their “fishbonehead level” was above small companies. Moreover, I am monitoring NTT’s performance from the viewpoint of their customer. Seeing is believing.

I think the way of Tor Dahl is “believing without seeing”, and it is quite baseless and risky. As I have not read Tor Dahl’s paper, my comment looks to be baseless, but I am based on comments of Bill who I believe 100%, as well as Dennis.

In my opinion, process control facilitates Innovation, not hinders it. You can have the greatest idea in the world. But if you can’t produce it reliably, no one will want it.

If you’re really interested in learning about how to advance Innovation, I refer you to Roger’s Diffusion of Innovation. While formalized in 1962, he has published numerous papers advancing/revising/and improving his theories. By developing classifications based on human nature and their acceptance of change, and developing a five stage model for diffusing innovation, his work stands as a testament of good theory, and a building block for advancing innovation.
